The secret German unit that arms Ukraine

A small unit within the German Defense Ministry is enabling deals to be concluded to supply Ukraine with weapons within just two weeks, avoiding the delays that characterize usual German procurement procedures.

The unit, known as "Sonderstab Ukraine", operates independently within the ministry and has fewer than 20 employees, according to the Financial Times.

"We have extremely short decision-making chains. This makes us fast and flexible," declared its leader, Brigadier General Joachim Kaschke.

The Sonderstab Ukraine was created in 2022, a few months after Russia launched a full-scale invasion of Ukraine. The unit quickly gained a reputation as an efficient structure capable of responding quickly to Kiev's demands.

One of the main reasons for this speed is the way the contracts are executed. Since they are signed by the Ukrainian government, not the German one, the unit was able to bypass German procurement rules.

Its role has changed several times since its creation, in parallel with Germany's transition from an initially cautious supporter to one of Ukraine's main partners.

Over the past year, the “Sonderstab Ukraine” has become a center where the German and Ukrainian defense ministries, together with defense industry companies, exchange experience and technology.

Despite its role, the structure continues to remain small.

"It has a bit of a start-up vibe," a source familiar with the team's work told the Financial Times.

"They have very deep knowledge of systems: what works and what is expensive nonsense and just for show," he added.
